A frontline operational role faces different pressures from a graduate scheme. A manager in a regulated environment may need to balance risk, process and customer outcomes in ways that an off-the-shelf scenario cannot capture.<\/p>\n\n\n\n<p>The answer is not simply to add industry terminology to a generic test.<\/p>\n\n\n\n<p>A strong <a href=\"https:\/\/www.clevry.com\/en\/services\/bespoke-psychometric-test-design\/\">bespoke SJT<\/a> begins with understanding how the organisation and role actually work.<\/p>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\">Start with job analysis, not scenario writing<\/h2>\n\n\n\n<p>The first stage is investigation.<\/p>\n\n\n\n<p>Before our team of excellent business psychologists (BP team) begin writing bespoke SJT scenarios, the underlying role needs to be understood.<\/p>\n\n\n\n<p>This usually involves job analysis with your organisation.<\/p>\n\n\n\n<p>The purpose is to go beyond the job description and identify the decisions, pressures, relationships and success factors that shape performance in practice.<\/p>\n\n\n\n<p>Our consultancy work can include conversations with job holders, managers and subject matter experts. Existing competency frameworks, values and role documentation can also be reviewed.<\/p>\n\n\n\n<p>The questions are practical.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What situations regularly test good judgement?<\/li>\n\n\n\n<li>Where do less experienced employees tend to make mistakes?<\/li>\n\n\n\n<li>Which decisions distinguish strong performers from average ones?<\/li>\n\n\n\n<li>What conflicts or trade-offs appear repeatedly?<\/li>\n\n\n\n<li>Who does the employee need to influence?<\/li>\n\n\n\n<li>What does good performance look like when there is no perfect answer?<\/li>\n<\/ul>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p>This deeper understanding creates the raw material for the assessment.<\/p>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\">Build the framework around the real role<\/h2>\n\n\n\n<p>Once the job analysis is complete, the next step is to define what the SJT should measure.<\/p>\n\n\n\n<p>An organisation may already have a competency framework, but the framework may be too broad for assessment design.<\/p>\n\n\n\n<p>Terms such as \u201ccollaboration\u201d, \u201ccustomer focus\u201d or \u201ccommercial awareness\u201d need to be translated into observable judgement.<\/p>\n\n\n\n<p>For example, collaboration in one role might mean escalating risk quickly and involving the right technical expert. In another, it might mean resolving conflicting stakeholder priorities without losing momentum.<\/p>\n\n\n\n<p>Our BP team will work with your organisation to map the assessment against its competency framework or develop a custom framework where needed.<\/p>\n\n\n\n<p>This makes the eventual scoring model more relevant.<\/p>\n\n\n\n<p>The test is no longer measuring an abstract concept called collaboration. It is measuring how candidates respond to the kinds of collaborative decisions the role actually demands.<\/p>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\">Use critical incidents<\/h2>\n\n\n\n<p>One of the best sources of realistic SJT content is the organisation\u2019s own experience.<\/p>\n\n\n\n<p>Critical incidents are situations where an employee\u2019s judgement has a meaningful effect on the outcome.<\/p>\n\n\n\n<p>These may be positive examples, where someone handled a difficult situation exceptionally well, or negative examples, where a poor decision created a problem.<\/p>\n\n\n\n<p>They do not need to become scenarios word for word.<\/p>\n\n\n\n<p>In fact, they should usually be adapted so no confidential case or identifiable event appears in the assessment.<\/p>\n\n\n\n<p>Their value is that they reveal authentic decision points;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>A customer makes an unusual request.<\/li>\n\n\n\n<li>Two priorities conflict.<\/li>\n\n\n\n<li>A colleague ignores a process.<\/li>\n\n\n\n<li>A manager applies pressure to move more quickly.<\/li>\n\n\n\n<li>A safety or compliance concern emerges.<\/li>\n\n\n\n<li>A team member is struggling.<\/li>\n\n\n\n<li>A piece of information is incomplete.<\/li>\n<\/ul>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p>These moments create believable assessment scenarios because they come from the actual work.<\/p>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\">Write scenarios around judgement, not trivia<\/h2>\n\n\n\n<p>A strong SJT should not become a knowledge quiz.<\/p>\n\n\n\n<p>If a candidate needs to know an internal policy that only an existing employee could know, the assessment is testing familiarity with the organisation rather than judgement.<\/p>\n\n\n\n<p>The scenario should give candidates enough information to reason about the situation.<\/p>\n\n\n\n<p>The challenge lies in choosing between plausible responses.<\/p>\n\n\n\n<p>Weak SJT questions often include one obviously correct answer, one absurd answer and several options nobody would realistically choose.<\/p>\n\n\n\n<p>That makes the item easy to game and reduces its value.<\/p>\n\n\n\n<p>Better scenarios create genuine tension.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Should the employee act immediately or gather more information?<\/li>\n\n\n\n<li>Should they resolve the problem themselves or involve someone else?<\/li>\n\n\n\n<li>Should they prioritise the customer, the process or the longer-term risk?<\/li>\n\n\n\n<li>Should they challenge a colleague directly or escalate?<\/li>\n<\/ul>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p>The best answer may depend on the organisation\u2019s expectations and the role\u2019s level of responsibility, which is exactly why bespoke design can be so useful.<\/p>\n\n\n\n<div style=\"height:25px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\">Develop response options that people might actually choose<\/h2>\n\n\n\n<p>Realistic scenarios need realistic response options.<\/p>\n\n\n\n<p>Our business psychologists can use input from your subject matter experts to understand how employees genuinely respond in practice.<\/p>\n\n\n\n<p>The response set should include credible alternatives, not obvious distractors.<\/p>\n\n\n\n<p>Each option can then be evaluated against the assessment framework.<\/p>\n\n\n\n<p>Some responses may be highly effective.
