ASDA differentiates itself from the traditional retail approach where applicants are typically only invited to interviews if they have the right skills or previous relevant experience.<\/p><p>So how does a recruiter with such a philosophy go about implementing such a high volume recruitment\u00a0strategy?<\/p><p>\u00a0<\/p><h2>\u00a0<\/h2>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t<div class=\"elementor-element elementor-element-5d4a153 e-con-full e-flex class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<h2>Background<\/h2><p>ASDA used to have ineffective recruitment process for both their graduate and management positions, with over 22,000 applications being manually sifted by their 5-strong resourcing team. The process was resource hungry, slow and undifferentiated from the competition.<\/p><p>For many years \u2018hire for attitude\u2019 meant conducting generic\u00a0<a href=\"https:\/\/www.clevry.com\/en\/resources\/psychometric-test\/\">psychometric tests<\/a>\u00a0during <a href=\"https:\/\/www.clevry.com\/en\/platform\/assessments\/assessment-centre-exercises\/\">assessment centres<\/a> on an ad-hoc basis. The journey to a different approach started when ASDA suggested that attitude is such an important factor in selection, that they shouldn\u2019t even give a candidate a second glance unless they shared the ASDA values.<\/p><p>ASDA therefore began to embrace the challenge of how it could meaningfully and consistently assess the values of every applicant for management\/ graduate positions whilst keeping their costs down. The process would also have to meet the needs of all the stakeholders involved including:<\/p><ul><li><p>Candidates<\/p><\/li><li><p>The ASDA Resourcing team<\/p><\/li><li><p>Recruiters in the training stores<\/p><\/li><li><p>The Distribution team<\/p><\/li><li><p>Colleagues at George home office and ASDA House Senior managers<\/p><\/li><\/ul><p>Clevry and the ASDA resourcing team therefore held a number of listening groups across all areas of the business to understand what their customers and candidates were looking for from a system, what was in use already in the UK, and where things business the initiative had a number of objectives to meet:<\/p><ol><li><p>Reduce the volume of candidates reaching the later stages<\/p><\/li><li><p>Speed up the recruitment process<\/p><\/li><li><p>Reduce the administrative burden<\/p><\/li><li><p>Deliver higher calibre candidates<\/p><\/li><li><p>Differentiate ASDA from the competition<\/p><\/li><\/ol><h2 data-fontsize=\"34\" data-lineheight=\"47\">\u00a0<\/h2><h2 data-fontsize=\"34\" data-lineheight=\"47\">Our Approach<\/h2><p>Further to this research ASDA worked with us to implement a web-based recruitment system that was rolled out in 3 distinct phases, enabling continuous improvement and ensuring that ASDA remained ahead of the competition.<\/p><p>\u00a0<\/p><p><em><strong>PHASE 1: THE MANAGEMENT APPLICATION PACK<\/strong><\/em><\/p><p>The first system included an online pre-selection process capable of filtering out the less suitable candidates before the first sift of applications. This incorporated the following entirely bespoke features:<\/p><ul><li>Application form with scored elements and open-ended questions for discussion during interviews<\/li><li>Personality questionnaire<\/li><li>Cognitive ability test\u00a0 simulating the demands of the role<\/li><\/ul><p>Scored work experience and education section online sifting interface that used a traffic light system<\/p><p>This combination was web-enabled by ASDA\u2019s IT team in America<\/p><p>\u00a0<\/p><p><em><strong>PHASE 2: THE \u2018WEBSIFTER\u2019<\/strong><\/em><\/p><p>As their competitors introduced virtual assessments, ASDA increased the gap with this next phase that added:<\/p><ul><li>The ability to tailor assessments and sifting to suit different roles<\/li><li>A bespoke candidate management system (built and hosted externally by us) A more seamless candidate experience<\/li><li>Greater integration with back office systems<\/li><\/ul><p>For this phase ASDA moved away from their American developers and our developers took over the development using Microsoft.net technology.<\/p><p>\u00a0<\/p><p><em><strong>PHASE 3: THE \u2018SUPERSIFTER\u2019<\/strong><\/em><\/p><p>This most recent phase incorporates:<\/p><ul><li>A seamless candidate experience from browsing the job site to submitting an application SMS messaging<\/li><li>User-generated Web 2.0 features<\/li><li>Greater role-by-role flexibility<\/li><\/ul><p>An online application process for George roles linked to a George careers site for the first time<br \/>Job alerts to ensure that when an opportunity arises the candidate doesn\u2019t miss it!<\/p><h2 data-fontsize=\"34\" data-lineheight=\"47\">\u00a0<\/h2><h2 data-fontsize=\"34\" data-lineheight=\"47\">The Results<\/h2><p>The new system succeeded in\u00a0\u00a0<strong>reducing the cost-per-hire by 88%<\/strong>\u00a0 delivering an\u00a0\u00a0<strong>annual saving of \u00a32.64 million\u00a0<\/strong>\u00a0(averaged over 5 years).<\/p><p>Other key improvements included:<\/p><ul><li><p><strong>65% reduction in workload<\/strong>\u00a0 associated with management and graduate recruitment, delivering an annual\u00a0 \u00a0<strong>saving around \u00a330,000<\/strong>.<\/p><\/li><li><p><strong>\u00a360,000 cost saving\u00a0 \u00a0<\/strong>in the need for press advertising.<\/p><\/li><li><p><strong>70% reduction\u00a0\u00a0<\/strong>\u00a0in the number of candidates put through costly assessment centres.<\/p><\/li><li><p>New starters with\u00a0 \u00a0<strong>improved cultural fit\u00a0\u00a0<\/strong>\u00a0were more likely to be motivated, happy and productive.<\/p><\/li><li><p>The\u00a0 \u00a0<strong>faster recruitment<\/strong>\u00a0 \u00a0process reduced the likelihood of candidates accepting fewer competing offers.<\/p><\/li><li><p>From a starting point of 10 candidates reaching the interview stage per vacancy, the innovation reduced this figure by\u00a0 \u00a0<strong>70%\u00a0\u00a0<\/strong>\u00a0to 3 to 4 candidates.<\/p><\/li><li><p><strong>Reduced the end-to- end recruitment process<\/strong>\u00a0 by 84% to an average of just 5 days.<\/p><\/li><li><p>The recruitment resourcing required was\u00a0 \u00a0<strong>reduced by around 65%.<\/strong><\/p><\/li><li><p>The\u00a0 \u00a0<strong>improvement in applicant calibre\u00a0\u00a0<\/strong>\u00a0was demonstrated by a 30% increase in the success of the recruitment process.<\/p><\/li><li><p>A survey of internal managers regularly used for interviewing highlighted that\u00a0 \u00a0<strong>candidate quality had significantly improved<\/strong>\u00a0 since online sifting was implemented.<\/p><\/li><\/ul><h2 data-fontsize=\"34\" data-lineheight=\"47\">\u00a0<\/h2><h2 data-fontsize=\"34\" data-lineheight=\"47\">What They Said<\/h2><blockquote><p><em>\u201c\u201cHaving worked with Clevry for a number of years, we felt that they really understood our business and our culture.
